I repair electronics professionally and I have had to repair the auto iris on an EPSON Powerlite 78 twice. It is a difficult repair, but it can be done. The problem I found both times was that the gears that turn the auto iris were getting stuck. I have found very tiny glass shards from a blown lamp preventing the teeth from moving, but also just build up of debris in the grease on the gears also inhibits the gears from letting the iris open and close. What I have done is very carefully clean the gears, removing the grease, too. I used a coarse detail brush with short bristles, combined with water and a little soap. Don't let the brush hold too much water. Don't let water get into the motor or anything other than the teeth on the gears. Check that the gears move back and forth smoothly and that they can move completely along their whole path. Put a little bit of new grease or lube on the gears. and test the gear motion again.
